I have conquered 10 cities, I have executed Unquid, Rhagaea, almost 20 other lords... and I haven't been able to find a single piece of top lamellar armor, nor a lord's helmet. I don't know what to do to find them. I have defeated a multitude of armies of kings, of lords, and in looting they never give a single piece that is worthwhile.

I've roamed every city in the game escorting caravans, and there are always the same armor, which gives you 36 defense at most. The lord´s wear, I have never seen them anywhere, and there are already more than 100 hours of play. So no, they are not looting. And no, they don't go out in stores. For sure.

But, let's see, I've executed at least 20 lords, after having defeated them before in a lot of different battles, couldn't they have given me at least one sad lamellar gauntlet?
 
Build a smithy and they will slowly populate the town they are in with culturally appropriate armor/weapons of all tiers.
 
Say what now? Build it as in purchase a shop and change it to smithy?

Yes. Smithies, tanneries, woodworkers, and wool weaveries produce culturally appropriate for the town products that are put on the market. So if you want Sturgian armor, build a smithy in a Sturgian culture town.

Smithies -> Melee weapons, medium armor, & heavy armor
Wood worker -> Bows and shields
Tannery -> Light armor (1/day)
Wool weavery -> garments/civie clothes (3/day)

Woodworkers and smithies make their armor/weapons over time depending on the tier. Tier 1 is like 1/day and tier 5 is like 1 every 5 days

I've been looking for an answer about heavy armours as well. I've bought a Smithy in Varcheg, after some months I started to see new armours, but nothing above 30ish armour. Mostly new designs for the Northern Lamellar Armour. I can't find the armour worn by Sturgian Veteran Warrior anywhere, not the helmet, the body armour nor the shoulder lamellar armour. I've read somewhere that it may be tied to Clan Tier, but does anybody know for sure? I would love to know if someone found an heavy armour anywhere in the game and I need to keep looking, or if we need to wait for a patch.
 
Lords, kings, and well equipped companions should have more of an impact in battles and battles end way too quickly. Best way to kill two birds with one stone. Buff unit hp 3x current values but add in legendary equipment for players/lords so they can still one shot units in game.

killing a noble is OP in its own concept, maybe it shouldn't be that simple. But I can think of many ways that getting armor doesn't cause mismatches in character progress. For example, adjusting the overall economy, a lot, in every way. There are so many ways it could be adjusted. Of course, it would take away the casual concept and give depth to the game. But it is clear that if you can kill a noble, you can take his armor, but taking his armor gives you a disproportionate reward and OP, it is because they must adjust the economy of the game so that does not happen. Absurdly forbidding yourself to remove the armor from the lord who just cut off his head is not the solution.
 
The best I see is the cataphract armor, $600k, but nothing else.
And no loot.

You can kill 200,000 cataphracts, but you will never have his armor ...

Really, they should fix that. Perhaps the profits of the settlements are excessive, or the wages of the troops too small. Perhaps it should be much more expensive to upgrade a soldier, or completely change the concept of upgrades, differentiating improving experience, on the one hand, and improving equipment, on the other.

And I think it is also necessary to require time to loot the battlefield, as there was in Brytenwalda.

I can think of a lot of improvements to the gameplay of the game, and most have already been tried in different mods that have been successful.

Perhaps the lords have too small parties. Or maybe the player has too big parties, and they should be much more expensive to maintain. And maybe soldiers shouldn't upgrade to expensive armor, like the seargent crosbowman, killing groups of looters. There could be two branches of evolution in the troops: one of experience, and the other of equipment. If you don't defeat soldiers with good equipment, and also raise the battlefield (which should take time), you shouldn't have access to heavy equipment.
 
Wait yall are finding decent armour??
I've conquered the map and havnt once seen anything better than cavalry armour

In poros and other town of the southern empire I saw that armor, since a week ago appears.

All the set of cataphract, except the horse armor, I only find the half. This is me:

Ohhhh man, that's a game changer. I hadn't really messed with buying trades but I will now!

Big battles that should take a few hours IRL take like 2 minutes currently in game, even with the AI nerf to be pretty incompetent, it's just a sick joke. Sieges that could take weeks sometimes, are over in 4 minutes.

Shouldn't be hard to make big battles last at least 10 minutes even with competent AI. I don't know what the devs at TW were thinking these past 8 years.
 
What I did was married a lord's daughter. Then added her to party. She joined with full set of armor that usually nobles wear. I robbed the armor and put her back in castle.

But yea, grade wise, I haven't seen armors like we used to in warband.
 
Go to nexusmods and download the mod that gives you a lords armor after you execute him. Maybe dont sell the armor though, bit gamebreaking since they are rlly expensive.

I agree the economy is really upside down, upgrading a cataphract costs like 200 denars, his yearly wage is around 2500, but buying his armor is 500k ?
 
I've loot two decent helmets from sea raiders and that is it. Hundreds of battle against armies with tier 5 troops and for the most part they don't drop anything usable. I have a companion with 120 rogery too. I am begining to think that looting has been rigged so that you have ZERO chance of looting good armor.

No matter what kind of business you build in a town, most decent armor is never for sale. There are precious few mail armor chest pieces that show up in towns with smitties and sometimes without smitties.

Chest armor, you can't loot and you can't buy it. My only conclusion is that they don't want you to have it.
