Due to Cyclohexane's changes, I had to re-write the Black Army's texts at some points. Here's the improved version:

(WELOME TEXT)
Hmpf.  So it is you, the last rightful heir of (Player’s chosen country of origin). Surprised, princeling ?  I may have just one eye but I can see right through you.  But don’t expect my sympathy just because we are from the same patch of Earth.  Now, state your business.

WHO ARE YOU?
You may know me best as Matias Corves.  If you don’t know that name, you must had been living either in a cave or a palace with closed doors.  I bet the latter suits you better.  I have been running the company for over two decades by now and I’m still the boss, so if you have anything important to discuss regarding the Black Army, it is me you have to chat with.

TELL ME ABOUT THE HISTORY OF THE BLACK ARMY.
What you ask is not a small thing, princeling, but very well, I’ll try to sum it up.
The exact origins of the Black Army have been lost in the mists of time, as most of the company’s annals are badly damaged or have missing pages.  The only thing we can be sure of is that the company is beyond its 230th birthday, as well as it’s been pretty mobile throughout the ages, travelling from realm to realm for one reason or another.  Its power often wavered, but it didn’t cease to exist for a moment.
When I joined the Black Army at the age of 20, it composed of but a few hundred men, stationed in a god-forsaken corner of the Kingdom of Aden, serving under a Magnate of questionable loyalty.  But each member was a true veteran of his or her profession.  Within one and half a year, I took control and declared that this ancestral company’s potential is far from its top, but if we are to rise higher, we must serve directly under a king rather than one of his vassals.  Fortunately, a favorable opportunity presented itself in the form of civil war.  Practically, our employer was dead-set against the king, but we decided our future was more important than honor and other crap.  So we pretty much murdered him and executed a short but bloody inner blow against the main rebel forces.
This roused the attention of the young king.  I managed to persuade him about our loyalty towards the throne, as long as he’d be willing to pay.  Since most of Aden’s military power lies in the banderiums of the Magnates who abuse this influence to pressure the king when he’s making political and economic decisions, having a private army of unrivalled military prowess was charming for him.  Luckily for us, the Magnates were too self-absorbed to actually give damn about a small band of mercenaries... until it was too late.
After enlisted to the king’s service, the company grew in fame and numbers.  We also began an intense campaign of getting rid of potential business rivals in Aden, mostly by assimilating them into our ranks.  The growth of the Black Army eventually became an object of debate, especially since it didn’t take part in larger military campaigns before.  They wanted a proof of our abilities, so they got it: during a war with the Empire of Antaria, we conquered two towns and three castles in close succession.  Ironically, they became so frightened that yet again they plotted against the king.  I bet you can find out the results for yourself.  And so in the following years we remained in Aden’s service.  At the peak of its power, the Black Army counted tens of thousands of soldiers, its might rivaling with the full military capabilities of lesser kingdoms.
Sadly, all good things come to an end once.  When the Legion overthrew Aden, we lost our employer in the process.  No money, no fighting, just as the mercenaries say.  When the Legion practially took control of the continent, we didn’t feel like serving under them, so after a series of battles we captured a port and set sail towards Calradia.  But as if fighting against impossible odds wasn’t enough, a goddamn storm caught us and only a small portion of the once great company reached the Nord shores.  You could say I was back where I started.  Fate is a scurvy *****, that’s for sure.
But we didn’t despair; rather, we decided to begin anew, even if we had to do the dirtiest jobs.  Which we had to.  In any case, we ventured to the Kingdom of Swadia.  Its policies and issues greatly reminded us of Aden, quite reasonably.  There, one by one we rallied the separate mercenary bands under the company’s banner until we grew strong enough to deal with more difficult tasks.  After quelling some rebellions and utterly destroying a Vaegir attack force, King Harlaus welcomed us in his services.  You can probably figure out the rest.
As you can see, we are not greenhorns in this job.  If you require our services, you better keep in mind who needs who, princeling.

WHAT IS SO SPECIAL ABOUT THE BLACK ARMY?
One word, princeling: versatility.  No matter where the Black Army is, and what are the conditions, it quickly adopts to its environment.  The assimilated mercenaries are of varying origin and fighting style, thus after some re-training, we practically have troops for every purpose.  Not to mention our equipment is some of the best quality by local standards.  True, it can take a lot of time for freshly-joined recruits to advance higher amongst the ranks, but a fully-trained warband can take on even outnumbering forces.

TELL ME ABOUT THE GUILD TROOPS, THE...

FRESH BLADES/LINE KEEPERS
Unlike in most parts of the cruel world, everyone is “born” equally in the Black Army, and only personal skill and determination - or lack of it - decides one’s fate as he or she climbs higher on the ladder of ranks or falls down from it.  Fresh Blades are the newest generation of recruits in the company, mostly freshly assimilated young sell-swords in process of retraining.  Their equipment is diverse and above-average quality, but not their skills.  As they show off their talents in battle and the training grounds they are sorted out for different purposes.  Line Keepers are recruits who insist on fighting in close combat.  They aren’t much better armed than Fresh Blades but are given wide shields to provide cover for other troops.  Afterwards, they have yet to flesh out their full potential to ascend into the ranks of either the Ravagers or the Iron Guards.

IRON GUARDS
Iron Guards are defensive foot troops.  They are usually stationed in the first line of battle, and their sole purpose is to defend their brethren and wear down the enemy.  For this purpose, they possess thick plate armors and durable shields, alas their mobility and attack strength is limited.  You could think of them as walking metal statues.  An average enemy recruit could bash one around for hours, and he’ll hardly feel a thing.  Laugh if you wish princeling, but know that many failed to get past their formations.

RAVAGERS
While Iron Guards provide defense, Ravagers carry out offense. It is critical for these groups to work in close cooperation. What Ravagers lack in armor they make up in speed and sheer brutality, making them ideal shock troops. Their weaponry is not regulated, but it matters little as long as the enemy ends up the same way: horribly mutilated, and most importantly, dead.

LINE SUPPORTERS/ASSAULTERS
Ranged combat has been generally overlooked in the company for quite a while, but time and again the existence of ranged troops have proven to be a necessity in any long-term campaign.  Line Supporters are quite defenseless but make use of reliable armament, including both bows and crossbows.  When they get experienced enough, they are promoted to Assaulters.  You don’t know what a “rain of death” really means until you see them in action.  They still require protection from other army branches though, but provided with the necessary defense they can make a bloody mess out of the battlefield.

LINE CRUSHERS/IRONSIDES
Recruits with reliable riding experience are likely to join the cavalry arm of the company, the Line Crushers.  I believe their name pretty much explains their purpose.  They are no less potent in mounted warfare than any medium cavalry in Calradia, nor any cheaper.  Depending on survival rate and financial state, they may join the Ironsides to represent the armored fist of the Black Army.  Due to the weight of their armors and weaponry, it is rare to find an Ironside who makes use of a shield but it is often unnecessary as they usually cleave the battlefield clean before they would actually need it.

RAVEN CAPTAINS
Raven Captains are veteran soldiers and officers with the experience of over several campaigns.  By the time someone attains this rank, emotions such as fear, regret or sorrow usually become completely meaningless.  In battle, each Raven Captain wears durable battle armor and their own personal weapons, fighting on horseback alongside their troops.  It is not rare for a Raven Captain to emerge victorious even against overwhelming odds, laying down the basics of yet another cruel legend about the Black Army, making sure that superstitious enemies will wet themselves in sleep.  Now princeling: want to have them?  If yes, then you have to be on VERY good terms with us. I hope I made things clear.

I WANT TO ASSIGN YOU WITH A TASK...

Hm, so after all you aren’t a hopeless case, princeling.  Yes, even for the greatest armies there can be issues where outside help is required. Let’s see...

(DELIVER MESSAGE)
Look at this, princeling.  Yes, it’s a letter.  And what do people like you do with letters ?  Deliver them. Bring it to (random Swadian Lord) of the Kingdom of Swadia and that’s all.  Then you can expect a little bit of sympathy from me in return, displayed in Denars.

(COLLECT DEBT)
We have an issue of late salary on our hands.  In the past, we saved (random Swadian Lord)’s sorry behind in battle and the pig still hasn’t paid his dues.  Now, I believe you agree that it would look quite unpleasant if we, lowly mercenaries would pressure him with threatening letters or threatening-looking bouncers, so a third person would provide the quickest way to settle this little problem.  Seek out the guy and send him my greetings.  Hopefully he’ll understand.  And I DO hope you won’t get the idea of stepping off with the money once you have it, because I’ll be in a VERY foul mood then.  Any questions? No?  Fine.  Then go!

(BRING RECRUITS)
In the good old days we had the potential to overthrow lesser countries - and I intend to achieve a similar level of military strength here in Calradia.  But this process is slow, and I take any chance to hasten it up.  So how about you play recruiting officer for a little while, priceling?  Bring me... let’s say, 22 Watchmen/13 Mercenary Swordsmen/13 Caravan Guards (random) and I’ll pay a good price for ‘em. Deal?

(KILL RIVALS)
To further increase our potential influence, we have to make sure that none of the local mercenary bands have the slightest chance to compete with us.  So one way or another, they have to disappear, one by one.  Since such bands are scattered all throughout the countryside, this job requires people with enough free time to actually pursue them.  Here’s my offer, princeling:  get rid of 5-9 mercenary parties by any means - kill them, hire them for yourself, capture and sell them off as slaves, I don’t care - and afterwards report back.  Then you’ll have a handsome reward.

(ESCORT CARAVAN)
We are preparing to send out a supply caravan to (random Swadian village/castle/town) to reinforce the defenses there.  Now, you may wonder, why would we need any help for that ?  Let me explain, princeling.  In this case, not only the material supplies, but the troops sent along matter as well.  There’s no point in supplies if there is no manpower to use them up, correct?  Now, if the caravan has to travel across greater distances, there is a big risk of potential attacks which exhaust and wound many escorting troops and also delay their arrival, while they are supposed to reach their destination within as short time as possible.  The result?  Either they arrive too late, or prove to be inadequate during the skirmishes and so I’ll get another request to send out yet another caravan to the same place just because a load of idiots just happened to be in the way during their journey.  Incompetence like this makes me upset, but I don’t want to send out more men than necessary.  This is where YOU come in.  Ensure a fast and safe travel for the boys, and expect your reward as soon as they reach their destination.  Understood?

(AID WARBAND)
As much as I’d like to believe, even the Black Army isn’t capable of doing everything by itself.  Especially when the logistics are screwed up... but let’s get to the point.  A pidgeon arrived with a letter, saying that immediate reinforcements are needed in (random Swadian village) to counter a bypassing enemy group.  The problem?  The letter is at least a week old, meaning it arrived late and it’s questionable if there is anything left to reinforce.  Take your own warband and check out the place.  If there are any survivors left, help them out.  If not but the enemy is there... well, I’ll leave that decision up to you.  In either case, report back afterwards.  Got it?  Good.  Then get to work!
 
MorrisB, I need some new dialogs :smile:, of course if you have some free time.
Here's what I need:
1. A short introduction for the guild commanders. Just a simple dialog "who are you?", and answer "I'm eg, Mogar Blasius and so on".
2. Simple dialog for a new type of bandits, honorable ones  :smile:, I mean the boar clan. It should include:
- What they say if they are attackers,
- What they say if they are attacked,
- -||- if the player paid them for passage,
- -||- when the player suggests them joining him. They are honorable, so their answer will depend on player's honor.

Could you do this? Your guild masters dialogs are excellent and I don't want to spoil SoD climate with my pidgin English  :grin:
 
Of course I can help you out, but next time PM me rather than post your request into a topic. I don't always have the time to check on topics but I always read my PM-s :wink:

So, could you add 6 banners using the guilds shield heraldry and 2 new banners for player vassals? It would be great if lords from player kingdom use their own banners instead of player's.

I have a question about the guilds. How should the faction notes look for guilds?  Something like this?
{guild_name} is ruled by {guild_master}.
Its field marshal is {guild_leader_name}.
{guild_name} is currently employed by {employer_faction_name}.

That sounds good to me.  I have a question though, if Swadia is employing the black army, does that mean I cannot also?  What if I am at war with Swadia?  Have you taken these type of conflicts into consideration?

In other news:  Merc Guild banners are in place and working on the map.  I still have some tweaking but the hard part is over.  I took all the new SOD banners and placed them onto two new texture files.  What this does is allow us to delete all the native textures from the module folder so every native texture shows up and in addition, we get 42 new banners.  Well, only about 10 are new but 32 native banners that were removed were recovered. 

In order to do this, it requires you to match the base color of the heraldic armor with the banner.  With a little help from Kuba, this was accomplished.  The net result is actually a smaller download since the banners can be deleted from texture folder now. 

So all 6 mercenary guilds now have their own banners. 

 
I simplified it a bit. If a mercenary guild don't have an employer (player defeated one of the kingdoms) they looking for a job and will support you for only 500 denars weekly (+the wages you pay to hired units). But if they have a good employer, you must give them more money. In this situation mercenary guild costs 1000 denars weekly.
 
Kuba asked me to make some banners and then helped me implement them into the game.  The reason is so that captains of the mercenary guilds will have their own banners.  There are some other cool things that come along with it and I thought I’d show some screens to get you guys drooling. 

I’d like to point out that all of those shields and heraldic armors below are based off the new banners.  None of them are the shields or armors I designed.  The reason I have separate shields for the guilds is so they go to battle wearing their colors, not yours.  They are mercenaries after all.  But now you can role play your favorite guild and even your units can carry the merc guild heraldry on their shields. 

The first picture is how it looks on the map.  The second picture is a random heraldic shield with heraldic armor.

And there are more banners.  Much more actually and I tweaked many of the old new SOD banners to look good on heraldic armor (many had the emblem crests to high).  I put all the new SOD textures into two texture files and created 10 new ones. 

What this did is correctly install the new banners so none of the Native banners were replaced.  It’s a long story but to summarize, there will be 42 additional banners in SOD V4 Gold!.  What is really cool about this is that the download size will actually be smaller since the native banners will be used that are already on your machine (and we will delete the old banners). 

All of this is in addition to the new Banner editor Kuba recently got working which allows you to make custom banners.  Pretty cool little tool. 

 
Those look great Cyclohexane! The Elephant one looks funny on the flag but the warrior himself looks pretty badass.

Cyclohexane, these banners are freakin' cool ! I especially like the Conquistador banner, it gets along with heraldic armors/shields really well. The Black Army one is nice well, though it doesn't look as good on armor as it does on banner/shield. Ah well. The Serpent Host/Jotnar Clan/Slavers are fine as they are, simple but good. The Elephant Guard one looks a bit weird, but not because it's not good - cos' is IS good - but rather, if you compare this heraldry on a chainmail armor set to the half-naked warriors who originally use it... well... I dunno... hope you still get what I mean. The Boar Clan's banner was unexpected, but looks decent enough.

On another note...

Hey guys, remember that we were planning scenes for the Mercenary Guilds where mercs would have been roaming around, fulfilling the role of "villagers" ? Well, sadly the scenes aren't done as of yet (it's not my fault as it wasn't my job), but I wrote a good deal of random texts.
As I lacked time, I aimed for simplicity. The Player goes up to the merc, enters a dialog, the guy says something, the end. It is THAT simple. Nevertheless, this gave me a good chance to implement small details of background lore as well as lots of funny speeches. I dunno when will be the scenes done to see them work in-game, but there you go:

BLACK ARMY:
Fresh Blade/Line Keeper/Line Supporter/Line Crusher:
-What are you looking at ?
-This is a good job. I can explore the world, meet with interesting people and kill them...
-The payment is lousy, but I don’t mind as long as I’m on the winning side...
-I wanna’ go home to my mommy... that is, if I had my home and mom left...
-Our wages aren’t the best, but commander Matias ensures fine food portions and good equipment. Maybe it’s better this way.
-I like horses, but not what we have to clean up in the stables...
-The veterans have lots of stories to tell... but I don’t believe a word if it.
-The Black Army has soldiers from all over the world, from the Empire of Antaria to the Khergit Khanate. It’s simply amazing ! And even more amazing is that they can actually work together.
-It’s utterly fascinating what can engineers of different backgrounds work out together. Just recently, they invented a new weapon called „Pistol”. I can’t wait to see it in use !

Ravager/Assaulter/Iron Guard/Ironside
-10 years here means lots of experience. For example, did you know that manflesh tastes like chicken ?
-You wouldn’t believe how desperate people can get during fighting. Last time someone threw a pile of poo on my head during a siege...
-First rule of combat: be always prepared. LOOK OUT ! ...didn’t fall for it ? Good ! That’s promising ! Keep it up !
-Want to see my trophy collection ?
-A horse kicked me once... it hurt...
-Yesterday I found a horseshoe. I threw it behind me to bring me luck, but a sergeant just happened to be there...
-I never say „ni” !
-Aden or Swadia... all the same. Self-absorbed nobles with more power than they deserve, but no guts to fight.
-We have survived everything. But no-one has survived us.
-We are badass, witty, and cool as hell ! No wonder everyone hates us.

Raven Captain:
-I’d demand an early retirement if I could...
-Just because I’m old doesn’t mean I can’t kick the rookies around.
-None of the recruits believes my stories... just wait ‘till they get as old as me, and none of the future recruits will believe anything they say ! Ha, the circle of life...
-The medic said I have health problems... hell yeah ! 20 years spent in bloody battlefields, among mountains of corpses, rivers of blood and other deep ****, and he actually expects me to be healthy ?!
-I may be an old wreck, but my sword arm is still fast enough to deal with the local scum.
-We used to fight against the Legion itself, you know ! And I tell ya, they aren’t so great. One time during a battle, their Centurion ordered an all-out assault, and his troops started running backwards...

CONQUISTADORS:
Footman/Swordsman/Pikeman/Crossbowman:
-I had my doubts when I joined, but the Conquistadors are really fine folks.
-The older members are good soldiers but don’t have a good fashion sense if you ask me...
-If I had the chance, I’d visit Vesapnia, the land the elder soldiers speak of.
-...so I complained about the size of our shields and asked why we use such tiny things instead of round or kite shields. Then the sergeant whacked me with his buckler and said: „THAT’S WHY !”...
-This armor and weaponry is fascinating ! See, I was apprentice at a blacksmith once and I can say the Conquistadors’ forging methods are very efficient yet high-quality.
-„Saint” Malo... hah, surely ! No matter how much I pray, he won’t raise my salary...

Rodeleros/Tercio Pikemen/Seasoned Crossbowman/Lancer:
-Fancy clothes, aye ?
-War, corruption, filth... ah, just like home.
-Hm... I wonder if Malo’s mate, Admiral Cortez had more success with the expedition...
-Even if we hadn’t shipwrecked, we’d have burnt the vessels anyway. None of us want to go back to Vesapnia. It’s better here.
-Admiral Malo is a living saint, I tell you ! He didn’t bring much good fortune, though...
-If only we had brought more horses from Vesapnia... but true, we had more than enough trouble with their seasickness in the first place...
-When I signed for the expedition in Vesapnia, I thought we were going to fight someone rather than delivering trade goods. Ironic, isn’t it ?

ELEPHANT GUARD:

-Crossing the mountains had cost many lives, but it had to be so to prove our worth to the Spirits... I think.
-The northern people are all so strange to me... of course, for them we are probably just as strange...
-I’m puzzled by the ways of the Khergits. I thought riding animals is an evil act, but it seems the Horse Spirit doesn’t mind if they use his children as mounts...
-After the initiation ceremony, the shaman said I was a man. But my wife disagreed...
-When you speak with High Priestess Khepri, note how her existence is a balance of wisdom, beauty and strength.

Spearman/Penetrator:
-We are prideful hunters.
-Almost all of our weapons used to be made of wood and bones until the Khergits taught us metalworks.
-Don’t worry, we ate the last cannibals decades ago.
-Aim is critical in every act. I prefer aiming straight to the heart, both in battle and love.
-The shamans say I’ll have a red-haired son who will sell tasteless food at large...
-While we honor our ancestors, it was a wise choice to leave Ubum-Izwe and the old ways behind. Now Sessar can rot in the wasteland he created.
Battle Shaman:
-All things are bound together.
-One finger cannot live without the rest of the hand.
-I commune with the Spirits.
-Balance is the key.
-There is a disturbance in the force...
-I see dead people...
-Death is a part of life. It maintains the balance of the world.
-The great Elephant may have passed from this world, but he still guides us.
-Unakozi watches over us.

JOTNAR CLAN:
Armsman:
-Ehh, women...
-Why do men always get the dirty jobs ?!

-When I get older, I’ll just step off and join one the Nord bands.

Volva/Shield Maiden/Valkyrie:

-Did you know that some of our ancestors were in close relation with the Swadian royal family ? Now you can figure why they had warrior queens at a time...
-I’m not sure if allying with Ragnar was a fine idea. Sure, the Nords are like our brother-nation, but now we aren’t allowed to travel anywhere except where the Nords want to expand their borders.
Jarl/Axe Thrower:
-With valor comes honor !

-Before we met the Nords, the men usually stayed behind in the settlement. Now, we all get our share of fun ! Arr !

-We, the Jotnars like axes really much. A fine axe can be useful in almost every situation. Chopping wood and heads is but two of its many uses...
Disir/Einherjar:
-This world brought me much grief. I intend to repay that debt.

Cyclohexane, these banners are freakin' cool ! I especially like the Conquistador banner, it gets along with heraldic armors/shields really well. The Black Army one is nice well, though it doesn't look as good on armor as it does on banner/shield. Ah well. The Serpent Host/Jotnar Clan/Slavers are fine as they are, simple but good. The Elephant Guard one looks a bit weird, but not because it's not good - cos' is IS good - but rather, if you compare this heraldry on a chainmail armor set to the half-naked warriors who originally use it... well... I dunno... hope you still get what I mean. The Boar Clan's banner was unexpected, but looks decent enough.

I know what you mean about tribesmen having banners but it is what it is.  None of the units wear that armor, it would just be if the player decided to carry the banner.  The main thing is, you can see who is accompanying a lord easily. 

The units shields are actually textured in.  So when you hire mercenaries, they will always carry their banner, not yours.

Everything in SOD is open source.  It is an open source game and it is not like I did not use other peoples models.  All we ask is that you credit the makers.

Rofl, ofcourse they will. If I remember correctly, every official SoD release is open source, so I think this will be available as well, but only after SoD itself has been released. You don't sell the DVD's while the movie is still in the cinema, do you now?
 
Is it possible to make a game mechanic that makes the merc guilds take into account your kill to death ratio, or how many of their mercs you get slaughtered per week or something? Obviously the Slavers wouldn't give a hoot about this, but it would make sense for the other (slightly) more scrupulous mercenary guildsmen to get a little peeved with you if you're constantly getting their brothers in arms massacred. Your pool of potential recruits should also fluctuate depending on the rate at which you get mercs killed. In a gameplay sense, giving the player an incentive to take care of their mercs makes you pay their weekly wage, appreciate them, and use them judiciously.

How would this fit into your vision? You've taken a lot of care with creating these mercenaries. The Slavers are a motley crew of expendable manpower and greedy desperadoes, but the other factions seem to roll with a great deal of professionalism. Thoughts?

It is an interesting idea but I think we need to look at added value versus coding time.  That sounds like a huge job.  If native had something like that already, it would be easy to implment but honestly I think it would take a long time and then cause the player to have more micromanagement.  I believe that gameplay > realism so I do not see this happening.  TO a sence, if you lose badly, your moral will drop so this kind of already happens. 

It would be interesting to give a moral value to each individual troop so recruits and such would have a much larger moral drop after a lost battle.  It would also add an excellent dynamic to troops making the elites even more valuable.  Unfortunately, I have no idea how to do such a thing.  I am very detailed oriented but my coding skills are not up to par as von, kuba, or mordiachi.  You would have to ask one of those guys. 
 
Excellent, thank you for the response. Gameplay is indeed better than realism, but non-Slaver mercenaries shouldn't have quite as much of an available manpower pool as a main faction. Your idea for giving a morale value to some individuals is also fantastic -- could it fire even if they get wounded? Would the random-event code work for giving the player a morale hit if he loses a lot of mercs and elects not to pay a bribe?
 
From the very beginning I was against Morale feature but this kill/death counter could be a good starter for new better morale.

It's pretty easy actually. If we want general kill/death statistics we would just have to create one global variable that will memorize all this before each battle and it's easy to do.

A bit more work would be to make this faction/guild specific but I don't think it should really matter what kind of troops dies (well maybe it should matter, if in battle 100 peasants dies nobles might not really care, but our time does not allow us to go in such details I'm affraid).

So it could be a good starter with very good codding time/gameplay effect ratio.

Once I suggested that morale system could be enchanced by making each troop kind have one more statistic (easy to do as a matter of fact!) that is morale. Right now if morale of an army breaks everyone run. But that's just stupid. My idea was to give Elites i.e. 100 morale, peasants would have 30 morale etc... And think how cool it would be for troop ballance. We could have very strong troops with weak morale. Weak but high morale troops etc. Right now we have just in fact two categories of troops. Those with good equipement and those with bad one.

If someone could think of COMPLETE and thought of morale system based on this individual troop KIND (not individual troop!) morale I would gladly implement that.
 
Brilliant as always, it's wonderful to see things go in an unexpected direction! I didn't have Battle Morale in mind, particularly (and I hear that's going to be implemented in Native Warband); although I must say if in-battle morale worked like the flexible system you described it would be incredible. Rather, I was thinking more about the system checking your post-battle wounded and dead tally and seeing if you'd lost a lot of mercenaries.

If you had more than a certain number of mercs in your party and lose a given percentage of them, you should get a hit to your party morale after the battle, enough to put you in some danger of desertions even if you win the battle and get that big post-battle boost. Lose a larger percentage and the party morale drops even lower plus some of your remaining mercs can desert immediately (they've "seen the elephant", as the saying goes.)

This should be mitigated by your Leadership, renown, and guild relations; ideally you could get one of those SoD events which would let you choose to pay a bribe or face the possibility of the immediate partial desertion. Perhaps if this happens, the Mercenary Guild Leader will let you hire equivalent troops back at a discount if you have good relations.

Here's Machiavelli's take on the matter, in a nutshell:

According to Machiavelli, mercenaries are disunited and without discipline; bold among friends, yet cowardly among enemies; they have no fear of God, and keep no faith with men. In a word, they are unreliable. If a nation, against his advice, relies on mercenaries for its protection, it keeps its ruin at bay only so long as it can postpone an attack.

The basic problem of mercenaries is that they are loyal to the wage and not the prince, and a wage is insufficient motivation for a man to sacrifice his life. This problem is even more stark when one contemplates the mercenary captain. If he is a capable man, he may aspire to prince-hood and take the prince's own nation by force. If he is not capable, then he will bring about that nation's ruin through his own incompetence.
 
One thing that I don't like with the combat morale is that the enemies and allies can take 50+ losses and still keep on fighting... On the other hand, my troops can only take 5-10 kills before they start a retreat, and most times they are my raw recruits (I use a mass recruitment style, I get 50 recruits and send them in as my front line. Either they die or I will be left with an average 25 mid tier troops) not my tier one troops. I think this could help a lot with the combat morale issue... Sorry if it went off topic.
 
I'm not trying to be a jerk here, but can we please keep the topic limited to mercenary guilds.  The troop moral topic deserves its own thread.
