I keep 8 companions in my army but I make use of every companion in the game. This is easier to do than it is to explain but I'll try to keep it simple and clear.
Companion Choice
You can have up to 8 companions at one time without personality conflicts if you choose the right ones.

The way I think of it is that there are 5 that I use as my 'core', a set of 3 that I will make lords, and a set of 3 that will replace the lords. The remaining 5 I only use for right-to-rule and spy missions.

There is an alternate set of 5 you could use for your core, I don't know that it matters much which set you go with.
Maximizing Right-to-Rule
Every companion dislikes what one of the other companion tells the world when you send them out to raise your RTR. If you give them a chance to complain about it before you try to send them out they won't go until a long time has passed and they get over their snit. When you ask them 'you know I want to be king' they say 'Um...yeah I heard'...too bad you can't slap them.
To avoid this I send them out as soon as I hire them, before I have even left the town where I found them.
I hire every companion I come across and send them out right away. If they won't go because I just sent another one out I send the out to spy, 'do you have any connections..."
When they come back from that in a week or so I send them for RTR immediately. Don't give them a chance to complain or you'll have to wait out the snit.
Spying
Once I've gotten the RTR from the companions I don't plan to use (Jeremus, Ymira, Budunk, Deshavi, Klethi) I send them out to spy once then tell them we need to separate.
Later in the game if I come across them in a tavern I'll rehire them (you don't need to pay them again), send them out to spy so my info gets updated, them separate again.
The Three Replacements
Early in the game I kick them out after getting their RTR like I do with Jeremus et al. Later on when I am getting closer to making The Three Lords lords I rehire them and send the out on spying missions.
I keep one of The Three Replacements in my army at a time while the other two are out spying. When one spy returns I send out the one that had been with me. As long as you keep rotating them like this personality conflicts don't get to where anyone complains.
I do this so that I can gear up the Replacements and level them some. If it gets to be too annoying just kick them out and rehire them when you want them.
