Does swadia die in almost every game or do they come back???
For the most part, yeah. However, the game generates a lot of variables (Lord personalities, lord relations) at the very beginning of each game that affect how successful a kingdom might be. Swadia is naturally in a really bad spot, so unless the lords like each other and don't have bad personalities, they're most likely going to be one of the first two kingdoms out of the game (FWIW, the other kingdom is usually the Khergits.)
As for staging a coup: How far are you into your game? For starters, you will want at least 15-20 Right to Rule, otherwise negotiating treaties won't happen. You'll also want a nice stash of cash set aside; usually a minimum of 100,000 denars, though I try for 200,000 before I become independent.
